The Tracer
Two people can look at the same problem and read it completely differently. It isn't because one is right and the other wrong; it's because they're running a different kind of analysis. Sense Making is the teamscape dimension that maps this: how abstract or concrete your reasoning is, and how linear or systemic it is.
The Tracer sits at concrete and linear, tracing one cause to one effect, grounded in fact.
Typical behaviors
- 01Asks what exactly happened, and in what order, before anything else.
- 02Wants the specific event, number, or decision, not the theory behind it.
- 03Builds a case fact by fact, in sequence, and is skeptical of any explanation that can't be traced back to something observed.
- 04Is often the one running the incident review or the root-cause check: "what was the actual trigger?"
- 05Pushes back on speculation with "what do we actually know?"
Common language
“What exactly happened, step by step?”
“Show me the data.”
“What was the specific cause?”
“Let's not theorize. What do we know for a fact?”
“First this happened, then that happened.”
Strengths
Tracers cut through speculation. In a debugging session, an incident review, or any conversation drifting toward narrative, they're the one who pulls it back to what actually occurred versus what people assumed happened. That discipline keeps a team honest.
Weaknesses
Staying fixed on one causal chain can mean missing the wider pattern it's part of. A Tracer can dismiss a valid systemic or principle-based explanation as "too abstract" even when it's the more accurate one, and can get stuck relitigating a single fact rather than moving to what to do about it.
The Theorist is reasoning from principles and system-level forces, exactly the kind of explanation a Tracer finds hardest to verify. To a Tracer, "it's structural" can sound like an excuse for not naming the actual cause. To a Theorist, the Tracer's insistence on one specific fact can look like missing the forest for one tree. Both think the other is being imprecise, but about different things.
